採用基準(著:伊賀 泰代)

外資コンサルの陳腐化のはじまりとして、ついに採用基準にまで踏み込んだ本が出ましたね。

マッキンゼーの名前は使っていますが、現役の方ではないということに留意しつつ、書いてある資質(リーダーシップ、思考力(スキル・意欲・体力)、英語力)がある意味当たり前の能力であり、The War for Talent
The War for Talent
(これまたマッキンゼーですが)で10年以上前に書かれていたような話がようやく日本でも当たり前になったというところでしょうか。

資質については、実は順番が大事で1.リーダーシップ、2.思考力、3.英語力であり、最初に行くほど実践が何よりものを言う、さらに言えば実践の場を奪い合っていることを認識すべきである、ということでしょうか。

採用基準関連のところで面白かったのは後述する思考力の分解と、採用基準とスクリーニング基準の違いくらいでした。筆者は思考力を思考スキル、思考意欲、思考体力の三つに分けていることはとても納得がいけるもので、特に思考意欲というものが一番原点にあって、意欲があって日々考えることで思考体力がどんどん着いてくるので最終的な思考力に差がついていくというような構造を捉えることができました。

リーダーシップの定義(成果を出すこと!)、ポジションとリーダーシップの順番、マネジャーとコーディネーターとリーダーの差異、リーダーの四つのタスク(目標を掲げる、先頭を走る、決める、伝える)、グローバルに求められる人材の要件(リーダーシップ、地頭の良さor個別分野における知識・経験、英語力)、などなど分かりやすい言葉でリーダーシップ論の論点が抑えられています。究極のところ、リーダーとは現実の課題に対し現実の解決策を実現して成果を出す人なのだ、とまとめたらあまりにも陳腐で筆者には怒られるかもしれませんがいかがでしょう。

また、日本におけるカリスマリーダー待望論と総量としてのリーダーシップ・キャパシティの不足の峻別は、正鵠を得ていると思います。だからこそ、リーダーシップ・キャパシティが総量として増えたとしても、リーダーシップを発揮できる単位がもっと増えていたら意味をなさないので、優秀なリーダーに寄せていく仕組みについても筆者の見解をお聞きしたいところです。

最終章の「リーダーシップで人生のコントロールを握る」はややマッキンゼー礼賛過ぎるかな、と感じました。要は、リーダーシップとかいう前にまずはHow do you lead your life?という問いが先に来る、ということでしょうし、それに気づかせてくれるような機関や機会は、マッキンゼー以外にもいろいろなところに存在していると思います。


McKiney's POI(Portfolio of Initiatives)/マッキンゼーのポートフォリオ・オブ・イニシアティブ)を考える

マッキンゼーのPOI(Portfolio of Initiatives, ポートフォリオ・オブ・イニシアティブ)についてこのブログに来る方が定期的にいるようですが、本質的なところは提唱者でもある近藤ジェームス正晃さんの解説ないしMcKinsey Quarterlyが分かりやすいですが、自分の理解を詳述しておきます。

横軸:収益化のタイミング(事業特性によって幅は異なるので括弧内は一例)
・短期:1年以内
・中期:2~3年
・長期:5年~

縦軸:イニシアティブへのfamiliarity(親和性)
・Familiar:事業として詳しい分野で期待値が収斂する(例、既存顧客への既存事業=コア事業)
・Unfamiliar:詳しくないが期待値は一定の幅でコントロールできる(例、コア事業からの滲み出し or 既存顧客への新規事業展開)
・Uncertain:定義ができずどれだけ振れ幅があるかも分からない(例、新規客への新規事業展開)

基本的には、Familiarな分野で短/中/長期の偏りを避けてバランスを保つのが基本的な経営ですが、ただ、それだけだとfamiliar分野への一本足打法によるリスク(例、市場がdisruptive innovationsで一気にshrinkする、規制変更によりゲームのルールが劇的に変わる、等)を回避していくことができないため、そのために1.短期収益の必要性と、2.取れるリスクの総量、見据えつつUnfamiliar or Uncertain initiativesをポートフォリオとして組み込んでおくことで、事業あるいは会社全体でのリスクを減らすことができると思います。

実は、本質的に優秀な経営者はこれらを直感的に理解できていて、ただ、集合的にチーム経営を進めていく場合は、縦軸・横軸を社内できちんと定義(そのためには、How does a initiative contribute to profit and when? What are we familiar with and why?などの質問を細分化する必要がありますが)して、明示的に経営陣で共有して足並みを揃え、方向性を合致させ組織力を効かせるというのが王道かと思います。

ちなみに、このフレームワーク、個人の人生のポートフォリオを検討する上でも結構使えたりするものだと思っています。

DigitizationとThe Internetにより「戦略」というものの意味が拡散し始めたころの記録として、後に読まれる価値はあるかもしれませんが、結局は直近のMcKinsey Quarterlyからの抜粋翻訳なので、Historically provenでもないものが載ってしまっているのも事実でしょう。Portfolio of Initiativesは個人的には好きなフレームワークですが、これも残らないんでしょうかね。

Cambridge MBA 2nd round application submitted!!

Cambridge Judge Business SchoolのMBA degree programにも、締め切り前に無事応募書類を揃えてオンラインで提出しました。大学現地!でのインタビューの可否は、5週間後くらいに来るらしいので、クリスマス前くらいに朗報が来ることを期待して待っております。

外資コンサルティングの提供価値の変遷

象徴的な二冊のノウハウ丸裸本を読んで(正確にはこれに「イシューからはじめよ」を足せば外資コンサルティングの三部作としてよいかと)、外資コンサルティングの提供価値が
・logical problem solving
・concise chart writing
・globally proven frameworks
といったclassical value propositionsから
・global knowledge transfer, thus large and wide networks are the competitive advantage
・speed and capability, thus brand of a firm is crucial to recruit talents
に不可逆的に移っていっていることを強く感じました。

新卒等でこれから外資コンサルティング業界に就職を検討されている方々は、これらの本を読みつつ、そういう競争環境になっていくことを理解した上で検討して欲しいですね。



logical problem solving
世の中にたくさんある問題解決本の集大成にして最高峰、しかも本当に大事なことは買わなくても表紙に書いてあります。すなわち、解くべきイシュー(答えを出せる課題)を見定めることですね。これが、言うは易し行うは難しですが、表紙をデスクに貼っておくだけでも効果がありそうです。


Concise chart writing
この分野の古典的作品としては、Before Afterの練習問題がたくさんある『Say It With Charts: The Executive’s Guide to Visual Communication』があると思いますが、その骨子を現代的な事例をベースにかつ極めてシンプルに提示した良作です。また、中途半端な話は避けてひたすらテクニックに終始していることも、実用面では極めてGoodです。あとは、本当にテクニックを身に着けたい人たちのためには、著者にスライド10枚を添削してもらえる権利を1万円くらいでつければいいのに、と思いました。

ただ業界の末端にいるものとして、この本だけではなく、例えば『新人コンサルタントが最初に学ぶ 厳選フレームワーク20』など、内部研修資料的なものがどんどん流出しているのをみると、なんとなく寂しい気持ちになるのは私だけではないと思いますので、星をひとつ減らさせて頂きます。

ちなみに、P25の図5の右側の矢羽は誤植かと思います。正しくは、ストーリー化→メッセージの作成→スライド作成、という順番でしょう。


Globally proven frameworks
いわゆるコンサルティング業界に就職した時に受けられるような研修内容が、たった千円の本にまとまっているなんて時代の変遷を感じさせます。もはやフレームワークやテクニックに本質的な価値はなくなっていることの証明のような本でした。内容は、某トップファームで使われているものですので(守秘義務のの問題はさておき)長く使われてきたという意味では折り紙つきですのでValue for moneyという観点では素晴らしく、あとはこれをどう使いこなせるか、でしょうか。

1st round interviewに招待されました。今月後半に行われるようです。

ここまでは推薦者やらいろいろな人の力も借りてきましたが、ここから先は自分の力だけしか頼れないので、しっかり準備して臨もうと思います、とても楽しみです。

Process behind preparing Questions

LBS sends out a set of questions, divided into categories,to the interviewers.

The interviewer then picks the question from each category and based on your unique experience (mentioned in the resume), the interviewer adds appropriate questions for you.


Tip 1: Use "London Business School" instead of LBS when you are communicating with the officials
Tip 2: For the presentation, the AdCom wants to test your communication and persuasion skills. They also want to see how your process information and infer arguments. So select random topics and practice giving presentation on all aspects of the topic.
